  • Set standards for how to work including ownership and routing of work
  • Talk to the team to understand their thoughts on automated testing
  • Investigate, by talking to the team, what is stopping them from doing it right now
  • Find relevant stakeholders to drive the change
  • RCA to work out the cause of issues/bugs. Align perceptions of the impact of those bugs.
  • Work to address any mindset that testers are simply machines to relieve work from devs.
  • Create a checklist for merging changes
  • Work with developers to help them understand the end product. Sometimes they are hampered by lack of understanding what the product actually does.
  • Address any skills gap in writing tests
  • Experiment with one team first. Get them to be evangelists. They should have a positive story to tell.
  • Use a workshop focussed on writing some tests and have a retro to understand what the real issues are
  • Create an Enabling Team (Team Topologies lingo) of trainers. The trainers must come from previous success and have gravitas
  • Invest in ensuring that the automation creates robust, fast feedback. Convert from slow feedback loops to fast feedback loops
